Getting pick-and-pack accuracy close to 100% comes down to a handful of unglamorous habits: clean SKUs, consistent bin locations, a logical pick path, and a verification step at the bench. None of it is clever. All of it compounds, and the cost of skipping it is higher than most operators think.
Why a mis-pick costs more than the item
Send the wrong thing and you don't just eat the product. You pay to ship it, pay return postage to get it back (or write it off because clawing back a $20 item costs more than the item), then pick and ship the correct one again. That's two outbound legs and a return for one sale.
Then there's the part that doesn't show up on the invoice. A customer who opens the box and finds the wrong colour, wrong size, or wrong product altogether is a customer who now reads your reviews differently. Roughly speaking, a single mis-pick can cost several times the margin on the original order. That's the maths that justifies spending money and discipline on prevention.
Start with clean SKUs and consistent bin locations
Most accuracy problems are really data problems wearing a hi-vis vest. If your SKUs are ambiguous or your stock lives in a different spot every week, no amount of careful picking will save you.
- One SKU, one meaning. Each variant (size, colour, pack count) gets its own SKU. No reusing codes when a line changes.
- Human-readable structure helps, but don't over-engineer it. A picker should be able to tell two SKUs apart at a glance, not squint at the last digit.
- Fixed bin locations. Every SKU has a home, the home is labelled, and the home matches the system. A wandering product is a mis-pick waiting to happen.
- Slot fast movers near the pack bench and at waist height. Less walking and less bending means fewer shortcuts.
Give pickers a logical walking route
A pick list in random order forces backtracking, and backtracking is where errors creep in. Sort the list into the order the picker actually walks the floor so they move in one direction and tick items off as they go. Walking-order routes do two things for accuracy: they cut the time per order (so pickers aren't rushing later batches), and they reduce the chance of skipping a line because the list and the floor finally agree.
Choose a batch design that fits your volume
How you group orders into a pick run affects both speed and error risk.
- Order picking: one order at a time. Simplest and lowest error risk per pick, but the most walking. Fine at low volume.
- Batch picking: grab the same SKU for several orders in one trip, then sort to orders at the bench. Faster, but the sort step is now where mistakes happen, so the bench check matters more.
- Zone picking: each picker owns a section of the floor and orders are consolidated. Good for larger spaces and high volume; consolidation is the failure point to watch.
Put a real verification step at the bench
This is the single highest-leverage habit. Before anything goes in the satchel, the packer confirms what's in front of them matches the order. Done properly, it catches the picking errors that slipped through.
There are a few levels of verification, in rough order of strength:
- On-screen confirmation: the pack screen shows the item name, variant, and ideally a product image. The packer eyeballs the physical item against it before confirming. Cheap, fast, and surprisingly effective against look-alike errors.
- Barcode scan verification: the packer scans each item and the system checks it against the order. Common in larger operations because it's hard to fool a barcode. It needs every product reliably barcoded and a scanner at the bench, so it's an investment, not a free switch.
- Weight check: weigh the finished parcel against an expected weight. Catches a missing or extra item without scanning. A decent backstop, not a primary control.
Kill look-alike SKU confusion
A lot of errors aren't carelessness; they're two products that look nearly identical sitting next to each other. The 500ml and 750ml of the same thing. Navy versus black. Pack of three versus pack of six in the same box.
- Separate physically. Put look-alikes in different bins, ideally not adjacent.
- Make the difference loud. Colour-code shelf labels or add a bold size/colour flag on the pick screen.
- Show the image. A photo on the pack screen turns an abstract SKU into something the packer can recognise.

Measure your error rate honestly
You can't improve what you don't count. Track mis-picks as a rate, not a vague feeling that "we don't get many".
- Log every confirmed wrong-item return and tie it back to the order.
- Express it as errors per orders shipped, or per lines picked if you ship big multi-line orders.
- Look for patterns: a specific SKU, a specific bin, a specific shift, a specific batch design. The pattern is the fix.
Treat the few that slip through as data, not blame. An honest error rate falling over time is the only proof your habits are working.
